Why it works

Real operator experience. No theory, no fluff.

Ed has spent more than 15 years inside businesses of all sizes, working at the intersection of strategy, operations, and execution. He has started companies, scaled teams, and helped owners untangle the knots that form when a business outgrows its original structure.

Every engagement is direct. You get Ed, not a junior associate working from a template. Every recommendation is grounded in what can actually be done given your specific resources, market, and timeline.

The work is about clarity. Most business problems are simpler than they look once you name them correctly.
What drives the work
"Most business owners already know what's wrong. They need someone willing to say it plainly, help them prioritize it honestly, and hold them accountable to fixing it."
Ed — Founder, Ed's Consulting

How an engagement works.

Simple, structured, and focused on the result. Every engagement follows the same three-step discipline.

Step 01

Diagnose

Before any recommendation is made, we identify the real constraint. Most businesses are not being held back by the problem they think is the problem. The Diagnostic Assessment is built for this.

Step 02

Prioritize

Not every problem deserves the same urgency. We rank issues by leverage: which ones, if solved, unlock the most value downstream. Resources are finite. Focus is not optional.

Step 03

Execute

Strategy without execution is a hobby. Ongoing coaching ensures recommendations become decisions, decisions become actions, and actions produce measurable outcomes.

Background

What Ed brings to every engagement.

Ed's background spans strategy, operations, sales, and team building across industries. He has worked inside early-stage companies trying to find product-market fit, mid-sized businesses managing growth they were not prepared for, and established operations that needed to rethink their structure to stay competitive.

He has sat on both sides of the table, as an operator making the decisions and as an advisor helping others make them. That dual perspective shapes how every engagement runs: the goal is not a polished slide deck, but a change in behavior that produces a change in results.

Ed works with a small number of clients at any given time. Engagements are designed to be intensive and focused, not open-ended and billable by the hour.

"You deserve an advisor who has actually done the work, not just studied it."

What to expect when working with Ed.

Straightforward, structured, and honest. These are the constants across every service.

Principle 01

Directness

You will hear what Ed actually thinks, not what sounds diplomatic. Clarity is the product. Ambiguity is the enemy.

Principle 02

Specificity

Recommendations are specific to your business, your market, and your team. Generic frameworks get generic results.

Principle 03

Accountability

Every engagement ends with clear next steps and agreed timelines. What gets measured gets done.

The commitment
"I work with a small number of clients deliberately. Every person who brings me their business problem gets my full attention, every session, without exception."
Ed — Founder, Ed's Consulting

Service 01

Business Diagnostic Assessment

A thorough, structured review of every lever in your business. Walk away knowing exactly what is holding you back and exactly what to do about it, in writing.

Book your Diagnostic

What the Diagnostic covers.

The Business Diagnostic Assessment is a deep-dive review of your business conducted by Ed over one to two weeks. It is designed for owners and executives who feel stuck, who sense they are leaving growth on the table, or who are about to make a significant decision and want an independent assessment before committing.

The Diagnostic is not a consulting engagement. It is an assessment. Its job is to tell you the truth about where you stand, rank the problems by impact, and give you a roadmap you can act on whether you continue working with Ed or not.

What is included

  • Intake questionnaire and document review (financials, org chart, sales data, existing strategy docs)
  • Two structured interviews with you and one with a key team member of your choice
  • Assessment across five pillars: strategy, operations, sales & marketing, team, and finance
  • Written report (15 to 25 pages) delivered within 10 business days
  • Ranked constraint list with impact scores
  • 90-day prioritized action plan with owners and success metrics
  • One-hour debrief call to walk through findings and answer questions

Who this is for.

The Diagnostic is the right fit if you can say yes to at least one of these:

  • Revenue has plateaued and you are not sure why
  • You are about to hire a leadership role and want to be sure you are solving the right problem
  • You are considering a significant investment (marketing spend, new product, expansion) and want an outside view first
  • You have a nagging sense that the business has systemic issues but you cannot see them clearly from inside it
  • You want a document you can hand to a bank, investor, or acquirer that demonstrates strategic self-awareness

What happens after.

The report belongs to you. Clients who want to continue working together on execution move into One-on-One Coaching. Those who want one more session to pressure-test the plan book a Pick Ed's Brain session. There is no upsell pressure. The Diagnostic is complete as a standalone engagement.

One-on-One Coaching

Ongoing, structured work sessions with Ed. Designed for owners who have identified their direction and need a disciplined partner to help them execute it.

Start coaching

What coaching with Ed looks like.

One-on-One Coaching is a recurring engagement, typically monthly or quarterly depending on the pace of your business and the intensity of the work you need to do. It is not therapy. It is not cheerleading. It is structured work time with an experienced operator who holds you accountable to the priorities you have set.

Each session follows a consistent format: review of agreed actions from the prior session, current priority assessment, working through the highest-leverage problem in front of you right now, and setting the next action set. The format is deliberate because structure is what separates coaching from an expensive conversation.

What is included in every engagement

  • Initial onboarding session to align on goals, constraints, and success metrics
  • Monthly or quarterly sessions (60 to 90 minutes each) via video or in person
  • Between-session accountability: agreed actions tracked, reviewed each session
  • Direct email access to Ed for time-sensitive questions
  • Quarterly progress review against original goals
  • Access to tools, templates, and frameworks developed over 15+ years

Who this is for.

  • Owners who know what they need to do but keep deprioritizing it under the weight of day-to-day operations
  • Leaders who have recently promoted themselves out of execution and are still figuring out what the new job actually is
  • Founders preparing for a significant transition: new market, new leadership hire, fundraising, or exit planning
  • Executives who want a trusted, confidential sounding board with no political stake in the outcome

The difference accountability makes.

Most business owners have a long list of good ideas they have not acted on. The constraint is almost never knowledge. It is attention, clarity, and follow-through. Coaching with Ed addresses all three. By the end of a quarterly engagement, the work you agreed to do is either done or you have a clear picture of why it was not, and what that tells you about your priorities.

Pick Ed's Brain

A focused 60-minute session built around one specific problem. No preparation required from Ed other than you showing up ready to work through it.

Book a session

One hour. One problem. Real answers.

Pick Ed's Brain is designed for the business owner who has a specific, well-defined problem and wants direct input from someone who has seen it before. It is not a discovery call. It is not a sales pitch for a larger engagement. It is a working session.

Come with your problem stated clearly. Ed will ask clarifying questions, challenge your framing if it needs challenging, and give you a direct perspective on what he sees, what he would do, and what the likely failure modes are. You leave with a clear direction, even if that direction is to go get more information before deciding.

What the session covers

  • 60 minutes of focused, structured conversation
  • Problem framing: is the problem you stated the actual problem?
  • Options mapping: what are the realistic paths forward?
  • Risk identification: what are the most likely ways each option fails?
  • Recommendation: what would Ed do, and why?
  • Written summary of key points sent within 24 hours

Good topics for a Pick Ed's Brain session.

  • "Should I hire this person or restructure this role instead?"
  • "We are losing deals we should be winning. What am I missing?"
  • "I am thinking about entering a new market. Is my logic sound?"
  • "Our top line is growing but margins are compressing. What do I look at first?"
  • "I have two directions I could take the business and I am stuck between them."
  • "I need a gut-check on a decision I have almost made but am not fully confident in."

Not sure if it's the right fit?

If your situation is more complex than one session can address, Ed will tell you in the first 10 minutes and you will not be charged. The goal is for you to leave with something useful, not just a conversation on your calendar.
